The regulator on an 85 XJS is internal in the alternator.

The guage moves quite normaly.  I comes off the bottom stop and rises to
exactly 12.4 volts, the voltage to be expected when no charging is taking
place.

Usualy the indicator light indicates wheather or not the field is being
excited (enough current) and it is indicating the the field is being
excited.  So the conclusion might be that the diodes must be bad.  

Does anyone know how hard it is to replace the diodes or is it just much
easier to swap out the alternator?

Yes, I remember doing it on the XJ6  but in looking at the XJS it looks as
though it might come out from the top if I remove the air pump.

Anyone know?
